When labour is not the largest line on the sheet, displacing it is not the argument, and pretending otherwise is why so many Indian deployments stall after the pilot.

The dominant Western case for enterprise AI is cost displacement. Work that consumed expensive hours consumes fewer. The arithmetic is clean because the hours are expensive.

In a mid-market Indian manufacturer, commercial headcount is a comparatively small share of the cost base. Displacing a portion of it produces a number that is real, modest, and nowhere near large enough to justify a serious deployment or to survive a capital allocation conversation against a new machine.

## What replaces it

Three arguments, in roughly this order of strength.

-   Revenue that is already yours and is leaking: quotes that went quiet, installed bases not being re-sold to, dealers who stopped ordering, escalation clauses never claimed. This is the strongest because it needs no new customer and no new capacity.
-   Working capital, which a promoter feels physically. Days sales outstanding, dead stock, retention money. The cost of capital in India makes this arithmetic far more compelling than the same model in a low-rate market.
-   Knowledge retention, which is acute here for a specific structural reason: attrition in commercial roles is high, tenure is short, and the institutional memory of how a territory actually buys walks out more often than it does in the markets where these systems were designed.

That third one is underweighted almost everywhere and it is often the one the promoter reacts to most strongly, because he has watched it happen twice and has no mechanism to prevent the third time.
