Which deployments are carrying real weight in a P&L, which are running because somebody bought them, and what distinguishes the two. Fieldwork is under way across India and the United States.

This paper is in preparation and will be published in the first quarter of 2027. The fieldwork is running now across mid-market companies in India and the United States, and we are looking specifically at deployments that are at least eighteen months old, because that is the point at which the difference between a system that carries weight and one that is merely running becomes visible.

## What we are measuring

-   Whether a number was agreed before the build, and whether anyone can still state it.
-   Whether the deployment survived the departure of the person who championed it.
-   Whether anything is gated, and whether a gate has ever blocked a release.
-   Whether knowledge in the system has ever been retired as stale, and by what mechanism.
-   What the company can now do that it could not do before, stated as a capability rather than a saving.
